HQ founder's postmortem: dropping hands-on onboarding for self-serve was a mistake—customers paid 10x for implementation

The founder of HQ, an AI "company brain" product, reflects on a commercialization mistake:
- Early days: rough beta but huge interest; months of back-to-back 30-minute calls, fixing bugs while onboarding teams, sustained only by running his own company on HQ.
- The pivot: burned out from calls, he went full self-serve and barely sold the implementation service—a mistake.
- What he found: the first cohort using the roughest version got the most value; implementation customers paid upwards of 10x and reported huge business value. Many self-serve teams fell through the cracks.
- Why: company brains / second brains are brand-new concepts with no existing mental model—you can't learn them like a CRM.
- The fix: hands-on onboarding is now the default, handling knowledge migration, system connections, team training, tied to concrete outcomes (agencies serving more clients with fewer people, CPG demand forecasting, PE running portfolios without growing ops).
