HQ founder's mea culpa: going full self-serve was a mistake, clients paid 10x for onboarding

HQ founder Jacob Posel publicly breaks down his go-to-market mistake. After burning out on back-to-back onboarding calls, he switched HQ — an "AI operating system" for companies — to fully self-serve and barely promoted its implementation service.

The result: the early cohort that used the roughest beta got the most value, and the few customers who paid for implementation were willing to pay 10x+ and consistently reported outsized business impact. Self-serve worked mainly for AI-native teams; many others fell through the cracks because "company brains" and "company harnesses" are brand-new concepts with no existing mental model — you can't learn them like a CRM.

HQ is now making hands-on onboarding the default: migrating knowledge, connecting systems, training teams, and targeting a specific business outcome per vertical (agencies serving more clients with fewer people, CPG demand forecasting, software teams shipping from shared context, PE firms running portfolios without growing ops).
