Reranker Designs That Failed to Deliver

The most valuable part of this blog post is its clear breakdown of designs that didn't work:
- Tournament scheduling actually caused metrics to drop by 27 NDCG;
- The benefit ceiling for First-token readout is low, capping at around 1.6x;
- Forcing a listwise model to be read as pointwise loses most of the improvement;
- For 2B models, the real bottleneck isn't decode, but the ViT encoder.
Understanding "what failed and why" is incredibly valuable for reference.
