Why NVIDIA profits by refusing to vertically integrate its full stack
AccBalanced · x · 2026-11-04
sonnetxu explains why NVIDIA deliberately avoids full vertical integration:
- Hyperscalers (Azure/AWS/GCP/Meta) want to own integration — designing their own servers, racks, cooling, and networking. Forcing turnkey systems on them would trade massive GPU volume for a relatively small integration margin.
- Enterprises are the opposite: they'll pay a premium for pre-integrated, single-vendor turnkey AI infrastructure.
Conclusion: NVIDIA's biggest customers are the ones it gives up the most control over. Vertical integration isn't about owning more of the stack — it's about knowing which customers will pay you to own it.
