FlexUMM shows unified multimodal models aren't so unified in embedding space

Jindong Wang and colleagues introduce FlexUMM (arXiv:2610.22682), showing that unified multimodal models (UMMs) are not truly unified in embedding space: structural unification forces unified learning, but embeddings inherently favor either understanding or generation.
Key argument: fixed depth and parameter-sharing across functionalities is too restrictive. FlexUMM dynamically decides when to keep shared computation, when to route specialized capacity, and when to stop processing — improving accuracy by reducing harmful competition between understanding and generation, and efficiency by skipping unnecessary computation. It works as a model-agnostic plug-in for existing UMMs, with code released.
