Swapjutsu: open-source Mac app for video character swaps without an NVIDIA card
Visual_Tiger_2400 · reddit · 2026-10-28
A Reddit user released Swapjutsu, a free open-source native Mac app that moves the video character-swap pipeline's prep work onto Apple Silicon:
- Local pipeline: EdgeTAM ported to Core ML (20–45× faster than SAM 3.1), Depth Anything V2 for depth, Apple's Vision framework for faces/poses, and Qwen3-VL 8B on MLX for prompts. On an M4: 3–5 s per second of video, under 1 GB memory
- Anti-artifact design: the model never sees the replaced person — only a depth silhouette — so camera, timing and lip movement stay intact
- Render options: Seedance 2.5 via Comfy's Partner Nodes API ($1.71 for a 10 s 480p draft) or Wan 3.0 ($0.72 for 5 s 480p), or free Wan 2.2 Animate on your own ComfyUI; prices shown before sending
- Ships with an MCP server so Claude Code or other agents can prep, price-check, render and review within a daily budget
Known limits: fast hand motion, Seedance's 8n+1 frame output dropping frames, weaker eyes on Wan 3.0. Requires Apple Silicon and macOS 15+.
