Gartner predicts that by 2028, 70% of enterprises will abandon agentic AI built by vendor forward-deployed engineers, citing rising costs and the inability to evolve systems independently.
The author, who has run an embedded engineering company for over a decade, agrees with caveats: embedding a good engineer in a client's business delivers real value — learning context, challenging requirements, shipping working software. But the first version says little about the client's long-term independence. Key questions: Can the client's engineers change the workflow? Investigate failures? Evaluate and safely deploy a different model? Are processes documented? Or does every decision route back to the embedded engineer? If the engineer becomes indispensable while the client's team doesn't grow, the model isn't sustainable.
