What 20 CHROs from the world's largest companies asked about enterprise AI adoption

The author spent a day with 20 CHROs and Chief People Officers from some of the world's largest companies and summarized their AI adoption state and advice:
- Adoption is barbell-shaped: only 5-10% of employees use AI on their own; most don't. Empower the first group and run short prompt-training (1 hour/day for 1-2 weeks) for the rest; rank skill files by time saved, not tokens used.
- Let everyone build agents, but on one layer: shared context and ownership, otherwise 400 builders means tech debt, huge token bills, and duplicated agents. Sidekicks (Copilot, ChatGPT, Claude) for daily work; background agents built on systems of record by a small team.
- Map real processes, not ideal ones: e.g., mismatched start dates between ATS and HR systems trigger confirmation emails, late laptops, and day-1 access failures. A 15-step process can shrink to 5, with 4 handled by agents — payroll corrections dropped 90% this way.
- Ease job anxiety honestly: agents take the 90% repetitive work; people keep the 10% requiring judgment. Involve process owners from day one.
- Human-led vs. agentic steps: decide by risk and cycle time.
