The founder of Swan AI recounts scaling to 200+ customers with 30 agents, only to find most of his week consumed by maintaining them: every new agent required re-setting up an interface, business context, and tool access — thirty agents, thirty copies of the same scaffolding.
They cut down to three:
- Claude Code for engineering: real-time, git-native, handles hard technical work
- Swan for GTM: async, pre-loaded with ICP, sales playbook, scoring and outreach context, no codebase access
- OpenClaw in between: support handoffs, product signals, data events
The key shift: instead of building workflows, he now writes context — describe what good looks like, drop it into the right agent, and walk away.
