Zapier CEO's AI fluency rubric: the 9-step roadmap from Capable to a Transformative rating
aakashgupta · x · 2026-10-23
Aakash Gupta breaks down Zapier CEO Wade Foster's AI fluency rubric and how to climb it.
The four grades
- Unacceptable (won't get hired), Capable (use AI at a higher level), Adoptive (orchestrate systems others rely on), Transformative (re-engineer how work happens)
Key insights
- The curve moves: 2025's Transformative may only be Capable in 2026; most of your work should be Adoptive
- Always chasing Transformative is a warning sign — you still have a day job
The 9-step roadmap
- Know the scale; 2. Know the curve; 3. Get to Capable with real work, prototypes and customer evidence; 4. Build a personal OS (one weekly loop a teammate relies on); 5. Upgrade to a Team OS in a shared repo; 6. Build a Company OS connecting Slack/iMessage into one system — that's Transformative; 7. Let anyone ship to production by owning the harness; 8. Own accountability and verify model-made numbers; 9. Show one Transformative before/after example in your review.
Foster's caveat: a rubric grades what the reviewer sees — make your work visible.
