repo-atlas: a Claude Code plugin that cuts big-repo token use 20-37% across 1,570 tests

The author built repo-atlas, a Claude Code plugin that builds a local repo map (symbols, import ranking, co-changing files, duplicates) in seconds and answers lookups inside the skill invocation turn—no embeddings, no server. The design came from measuring 13k-23k tokens of fixed context overhead per tool call; a first version cost 1.36-1.71× more by adding steps. Across 1,570 headless test sessions: Typebot (167k lines) 0.63× tokens on Sonnet, Open WebUI (278k lines) 0.69×, Haiku 0.70×, Opus 0.79×. Key lessons: a SessionStart hook is needed to keep trigger rates up (description-only firing dropped from 10/10 to 6/10), vague-question lookups miss half the time but Claude recovers, and small repos don't benefit. Lexical BM25 over symbols/paths, since Anthropic dropped indexing for agentic search.
