He Built a 7-Bot Product Swarm on Grok Bot — Here's What Actually Works
PawelHuryn · x · 2026-10-13
Paweł Huryn assembled a 7-bot product team on Grok Bot (pm-lead coordinating researcher, strategist, marketer, designer, spec, and engineer bots) and says it's no longer a toy — though claims that bots can "run entire companies" are BS. His practical playbook:
- Collaboration skill: by default bots only see each other's names; have every bot read one shared skill file describing roles, workflows, and review paths.
- Don't trust the instructions field: edits often don't propagate (hours of delay on Android, invisible on desktop) — tell each bot what to remember instead.
- Shared context in files: bots read product-context.md and decision-log.md before each task.
- One lead: talk only to pm-lead, which pulls in specialists, with permission prompts and continuous voice mode.
- Install few skills: every installed skill loads into every bot's context; his team shares only 3, the rest are GitHub links read on demand.
- "Ask first" rules for anything customer-facing: outbound messages, publishing changes, contacting customers/competitors/candidates, payments, and one-door irreversible decisions.
- Weekly routines: check for changes and stop if nothing's new — you need 1-3 signals a week, not 20 notifications.
- Give bots CLI access: his Claude skill teaches bots to run/resume headless Claude sessions; same works with Grok Build CLI or Codex CLI. He jokes nobody knows which model actually runs Grok Bot — "100% not Opus 5.5."
The full guide and an importable swarm template live in his paid article. The attached diagram shows the swarm architecture: pm-lead coordinating six specialist bots with a shared collaboration skill and context files.
