Client banned AI from payments data; 15 months later they asked for the AI setup

A consulting team's retrospective: a US payments/fintech client initially forbade AI anywhere near its data, spread across 30+ databases with PCI requirements. The team built a data warehouse over 15 months (8 people phased in) while keeping AI strictly on their side of the line — running in Cursor against their own branch, never touching production, using it to map the legacy billing codebase. Fifteen months later, the client's head of DevOps asked them to hand over the AI setup with the platform.
