Andrew Chen: AI Agents Are Tools, Not Networks — Why Winner-Take-All Isn't Inevitable

Andrew Chen analyzes whether the new wave of consumer-friendly general-purpose agents (Muse, Town, Instinct, Grokbot) will be winner-take-all, and what it means for thousands of vertical agent startups.
The case against winner-take-all:
- Agents are tools, not networks: a solo experience like email clients rather than WhatsApp. A Muse agent and an Instinct agent will simply interoperate via APIs or messaging, so there's no advantage to everyone using the same one.
- The underlying LLM is swappable (citing the Claude vs Clawdbot saga), and memory/context are just text files that AI can easily port between systems — so where's the moat?
But tools can evolve into networks. He proposes evaluating network effects against core KPIs rather than as a vague concept:
- Acquisition effects: more users → lower CAC, higher virality (in the post-AI world, both users and agents can initiate viral loops)
- Engagement effects: more users → higher retention and frequency
- Monetization effects: more users → higher ARPU and conversion
He stresses that "more users" really means higher network density, not scale, and poses the key question: what features must agent products build to create true network effects — the existential question facing vertical agent startups in travel, shopping, work, SMB, and beyond.
