Open-source multi-agent framework AIPass, built in public for 7 months (18 agents, 21,000+ tests, 280+ GitHub stars, built on Claude Code), found that the key to agent coordination isn't better reasoning — it's the communication layer.
- Directory isolation: each agent is a domain specialist living in its own directory with its own identity file, memory, and tests; a hook loads identity at session start. Cross-directory writes are hard-blocked.
- Agent email: the first thing agents did was file bug reports against each other — "your path resolution fails on dotted branch names, traceback attached" — and the owner fixed it with no human in the loop. email just delivers; dispatch delivers and wakes the receiver.
- Reliability from breaking: the mail agent accumulated 1,460 tests from repeated break-fix cycles; the routing agent has 110+ routing-only sessions. Reliability comes from months of failing and fixing, not better models.
- Rules enforced, not requested: workers can dispatch each other freely, but dispatches to managers arrive as mail only — a worker shouldn't wake the orchestrator. Forging messages by writing into another inbox is blocked.
- Visibility: a monitor logs every branch in real time; a watcher fingerprints errors from all logs and dispatches the owning agent, escalating if faults recur.
