- "Saves 12 hours a week" is a dead pitch: those hours belong to the admin, whose salary stays the same; the owner's bank statement never changes, and at a 10-person business the time vanishes into the week. Hours-saved works only where an ops team absorbs freed time.
- Discovery question reframed to "what did you check on your phone last night even though someone else handles it": one ecom client matched daily orders against the courier dashboard every night (15 min, invisible on ROI sheets). A two-day build that pings at 7pm only if an order lacks a pickup scan became the easiest yes of the year.
- Stop showing the n8n canvas: a 40-node graph says "this will break and I'll have to understand it." Demo what his phone looks like on a normal Tuesday — mostly empty.
- Break it on purpose during demos: perfect runs make burned owners suspicious; feed a mangled email or half-address order, watch it admit uncertainty and ask one short question — that's when owners visibly relax.
- The hardest-won lesson is how the system handles what it isn't sure about (post truncates).
These "only tell me if something's wrong" builds are the cheapest they sell and the most common referral trigger.
