- Frame: map the workflow before any agent touches it → a document
- Prove: build the golden set, ship the smallest slice on real data → a test set
- Harden: approval on writes, cost caps per seat, telemetry from day one → a runbook
- Embed: name one internal champion who owns the agent after the vendor leaves → a name on paper
- Scale: next workflow, same gateway, same evals, same traces
