GPUs are the commodity; the AI software stack above them will decide the winners

The author argues hyperscalers never just rented CPU compute — they built valuable products on top of data, networking, security, and storage, and the same playbook is unfolding around AI accelerators. Inference engines are only the first layer; training optimization, model routing, input/output security monitoring, agent observability, context management, and sandboxing all remain to be built. Key judgments: this is not winner-take-all — constrained GPU supply acts as a regularizer, sending capacity-short customers elsewhere and giving more players exposure — but winning a customer with available GPUs differs from keeping them with better software. The long-run winners will combine strong value-add software with the fastest verticalization from chip to token.
