Nadella: the AI moat isn't the model, it's the learning loop only your company can run

In a Stanford Online interview, Microsoft CEO Satya Nadella argued that when intelligence becomes rentable, the moat shifts from the model to a private learning loop: company-specific tasks, workflow traces, evals and outcomes continuously improving models. Private evals become strategic memory; firms that only consume foundation models gain productivity but leak operating knowledge. The frontier will belong to whoever owns the best loop, not the largest model.
