Your AI strategy is failing because you treat it as a feature, not an operating model

An enterprise AI practitioner describes the same failure pattern across banking, manufacturing and travel: strategy announced, budgets allocated, a few PoCs launched—and nothing ships 18 months later. The root cause is framing, not technology.
Treating AI as a bolt-on feature is like asking in 1890 how to add electricity to a candle factory. You redesign the factory.
Four lessons from inside AI-native transformations:
- Data becomes the product, not a cost center: lakehouse, feature stores and MLOps pipelines are the main project. If your data team reports through infrastructure with 4% of the tech budget, you're not AI-native no matter how many GPT wrappers you build.
- Rebuild procurement around speed: enterprise procurement designed for servers and ERP licenses yields 6-month cycles for 3-month builds. AI-native needs pre-vetted partners, outcome-based contracts, and teams spun up in 2 weeks.
- The hardest bottleneck is middle management, not engineering talent: directors and VPs whose authority rests on legacy systems quietly kill projects with "more security review"—as one VP did when a new architecture would make her 80-person data team redundant.
- Pilot purgatory is an incentive problem: measure "AI systems in production" instead of "pilots launched" and deployment follows.
Winning companies aren't those with the biggest budgets or most PhDs, but those whose CEOs understand AI-nativeness as an operating model transformation and reorganize accordingly.
