As AI models become increasingly commodified and accessible to all, Ben Lorica argues that the true defensive moat for companies lies in the operational knowledge they build while using these models.
Key points include:
- Moat is in Operations: Competitors cannot buy an understanding of how your organization actually works—such as which information matters for decisions, which exceptions experts notice, and which workflows deserve automation.
- Context over Connectors: A connector giving an agent access to 400 reports is not a moat; knowing the specific 5 reports your best analysts use and why is much harder to copy.
- Compound Knowledge: Over time, production traces, evaluations, permissions, and expert decisions form a company-specific operating layer. This knowledge compounds, whereas the model does not.
Lorica advises shifting focus from defending access to a specific model to capturing what the organization learns from using models.
