20 PE operating partners reveal: engineering methodology, not size, blocks AI adoption

Over six weeks, the author spoke with 20 private equity operating partners about AI inside their portfolio companies. Four recurring themes:
- The compounding gap: Most operating partners are still building their AI strategy, but firms that started six months ago are compounding their lead, and it gets harder to close each quarter.
- Same constraint, different excuse: Large portcos blame legacy systems, small ones blame lack of scale — the real constraint is the absence of an engineering methodology to deploy AI against a production operation. Size determines where you start, not whether you can.
- Surface-level usage: Most portcos use AI for email drafts and meeting notes; the majority of partners couldn't describe what comes next. The few pushing AI into claims processing, underwriting, or revenue operations are starting to see returns.
