Nadella on Enterprise AI: Keep the Harness, Models Are Swappable

On Microsoft's earnings call, when asked how the company benefits if enterprises adopt open models, Satya Nadella avoided defending lab relationships and instead laid out an architecture vision.
He emphasized that the harness must be separate from the model. A company's memory, context, and data should be external, meaning any given model is swappable at any given time.
Addressing model moats, Nadella suggested using frontier models where they earn their value, low-cost models where they don't, and even training custom models using the firm's own traces and context. Ultimately, the enterprise owns the harness, while models compete for slots inside it.
