After six weeks evaluating LangSmith, Langfuse, PromptLayer, and Helicone, the author says the real decision criterion was not eval columns or version history but whether a non-engineer could edit prompts without filing a ticket.
Their PM quickly became the bottleneck test case: once prompt changes started flowing through Google Docs, Slack, and the engineer’s copy-paste loop, the team chose the tool with a proper UI for non-engineers.
