Satya Nadella says companies that hand AI their memory may not survive

In a CNN interview, Satya Nadella warned that companies that hand over all their data, memory, and AI usage history to a single model vendor may eventually lose control of how they operate. He argues that the real corporate asset in the AI era is not the model itself, but the company’s own “cognitive loop” — prompts, context, memory, tool calls, eval data, and human edits.
Nadella’s proposed fix is to decouple the stack: keep company data, metadata, memory, and harness logic inside the enterprise, while treating the model as a swappable inference engine. That would let firms switch models for coding, long-context work, or sensitive data without rebuilding their core workflows from scratch.
